How To Make YouTube Shorts Go Viral

I’m Zach Blank, Head of Content for Nick DiGiovanni. Our Shorts have ranged from 18M to 93M views — including an 18-video FIFA World Cup run — and they’re a core reason the channel passed 45M subscribers. Shorts don’t go viral by accident. Here’s the playbook we actually use.

1. Win the first second, not the first fifteen

On Shorts, the swipe decision happens in under a second. Open on the payoff — the giant food, the celebrity, the finished dish — never on setup. Our biggest World Cup Shorts showed the most surprising frame first and explained nothing until the viewer was already hooked. If your first frame could be skipped, it will be.

2. Build for the loop

Rewatches are the strongest signal a Short can send. Cut so the ending flows back into the opening: unresolved questions, fast reveals, or a final frame that matches the first. When a viewer watches twice without realizing it, the algorithm reads it as a 200% retention rate and pushes the video hard.

3. One idea, zero filler

Every Short that broke out for us had exactly one thing happening: one recipe, one reaction, one record attempt. Cut every beat that doesn’t serve it — even good ones. A 22-second Short with no dead air will outperform a 50-second Short with three great moments, because average view duration is a percentage, not a raw count.

4. Publish variations, then promote the winner

Shorts are the cheapest testing ground in video. During the World Cup we published 18 variations on the same theme and watched which hooks spiked — the results ranged from 18M to 93M views, and the winners told us exactly which ideas deserved a longform budget. Never guess at scale what you can test for cheap.

5. The pre-publish checklist for every Short

  • Does the first frame show the payoff with no setup required?
  • Does the ending loop naturally back into the opening?
  • Is there exactly one idea — and has every other beat been cut?
  • Does it still make sense watched on mute with captions on?
  • Is this a variation of a hook we can measure against the others?
  • If it spikes, do we have a longform version ready to make?
